After taking time to understand the current state of operations, we found the company was carrying large amounts of work in process (WIP), slowing the flow of product to customers. The excess WIP was affecting every department from planning to machining to assembly. We worked with the team to manage workflow using pull systems and implement visual controls to sustain the improvements. This project resulted in a 80% reduction in WIP and 60% reduction in lead-time.

We did an initial site evaluation to understand the current state of the operations and determine where we could gain capacity. We worked with the team to identify critical machines (or constraints) to prioritize our efforts. We decided to have a week-long kaizen event (short team project) to reduce setup on one of their key products and machines. This project reduced setup by 49% which equated to an added 200+ yearly hours of capacity – from just one machine!
